Bring the character to life
Open the VTuber Maker in Chrome, click Start camera and check that the sample character copies your head. Upload your own .vrm if you have one, then click Use as my camera in calls.

Set Discord's camera
On discord.com, open User Settings (the cog at the bottom left) → Voice & Video, choose “Facecam Virtual Camera” in the camera dropdown and press Test Video to see the character.

Turn the camera on in a call
Join a voice channel or start a DM call and select Turn on Camera. The arrow beside the camera button switches cameras without leaving the call.
Tested by Facecam team. Facecam extension 2.1.0 (test build) in Chromium 153.0.8010.12 on macOS 26.5.1 (Apple silicon), with Chromium's built-in test camera and microphone, not signed in to any app. We opened discord.com's sign-in page, not a voice channel and checked from inside that page that its device list listed Facecam Virtual Camera and got video from it (1280x720). We didn't sign in or join a call there, so Discord's own menus in the steps come from Discord's help pages (see Sources).
If it doesn't work

A voice to match
The character only changes what people see. For the sound, pick a voice in the Facecam popup and set Discord's Input Device to the Facecam mic; the Discord voice changer page has the steps and the noise suppression setting to turn off.
No webcam, or want something simpler
A PNGTuber needs only a mic: a drawn character whose mouth opens when you talk. It goes into Discord through the same camera setting.

Questions
Does it cost anything?
No. The avatar runs on your own computer and is free, including in calls.
Can I use my own model?
Yes, a VRM file up to 30 MB. Make one free in VRoid Studio and check its licence allows the use you have in mind.
Does the avatar track my hands?
No. It follows your face: head turns and tilts, blinks, mouth shapes and smiles.
Does this change my Discord profile avatar?
No. It replaces your camera picture during calls only.
